A free CRM can be the right place to start and still be the wrong plan for the team you will have six months from now. The important limit is the first one your actual workflow crosses, not the largest allowance on a comparison page.
This guide compares two continuing free editions already covered on YourTechAI: HubSpot and Zoho CRM. It is a focused small-team comparison, not an exhaustive list of every free CRM. The figures come from official documentation; we did not test the products hands-on.

These allowances are different kinds of limits. Zoho’s email number is not a permission to send unsolicited campaigns, and a CRM sending allowance is not the same as a marketing platform subscription. Both products require a feature-by-feature check before purchase.
Count people who edit, not just the salespeople
Include the owner, the colleague who imports data and anyone who must update customer records. Ask whether a person can safely work with a different access role before assuming they do not need a user account. Shared credentials are a poor workaround: they make responsibility and access difficult to control.
For a two-person team, both editions are candidates to investigate. For three people who each need their own working account, the published user allowances make Zoho Free the candidate among these two; that does not prove it supports the required workflow. Four people should budget a paid option from the beginning.
Estimate contact growth before choosing a free plan
Count existing contacts, projected new enquiries and records you need to retain. Clean duplicates, but do not delete useful history merely to fit a free cap. Identify exactly what the vendor counts and whether imports, storage or attachments have separate limits.
An illustrative consultancy starts with two colleagues and 800 contacts. It expects a third colleague and 400 more contacts within a year. The current HubSpot allowance does not cover that future shape. The consultancy should obtain a paid quote and compare it with Zoho’s required edition before migration, rather than treat today’s free account as a twelve-month budget.
Check the email job you actually need
Write the requirement as an action: connect an inbox, record replies, track an email, send from the CRM or run a timed sequence. These are separate capabilities. A feature may exist in the product while being excluded from the edition you selected.
Use a safe test address to confirm the sender, reply handling and record association. Record what happens at a limit and whether a scheduled action waits, fails or requires an upgrade. Do not assume that a free CRM includes a full email marketing system.
Automation and reports are their own upgrade gates
If a deal changes stage, should the system create a task, send a message or update another app? List that action before judging a plan. Then check the required workflow, connector and permissions. Avoid buying an upgraded edition for a vague promise of automation.
The same applies to reporting. A count of open deals may be enough for an owner; another team needs reports by salesperson, lost reason or sales cycle. Test the report used in your weekly meeting rather than judging only the dashboard demo.
A trial checklist for the free edition
- Create separate accounts for the actual users.
- Import a small, clean sample and check field mapping.
- Assign each deal an owner and next action.
- Confirm the exact email features your workflow needs.
- Check one report against the sample records.
- Export the data and confirm what the file contains.
- Save the plan limits, region and expected paid upgrade cost.
Your trial is successful when the team can maintain its records and you understand the next upgrade trigger. It does not need an invented overall score.
When a paid pipeline tool belongs on the shortlist
A free plan is less valuable if its missing feature causes daily manual work. Compare the paid plan that actually solves the problem with a sales-focused alternative such as Pipedrive. Its free trial is temporary, so do not list it as a continuing free CRM.
